Summary of New Content

Expand the existing roles and personas documentation to include additional roles that support project management clarity and accountability. New personas will be added with clear descriptions of responsibilities and how they interact with current roles.

Why is this update needed?

While the current documentation covers key roles like Project Manager, Product Manager, and Developer, modern project environments often involve additional personas. Adding roles such as Scrum Master, UX/UI Designer, QA Lead, Release Manager, or Business Analyst will clarify responsibilities, reduce ambiguity, and foster better collaboration. This update will ensure all contributors understand their scope and touchpoints, improving execution and project outcomes.

Potential new personas and their responsibilities:

Scrum Master

  • Facilitates agile ceremonies (standups, retros, sprint planning)
  • Removes blockers for the delivery team
  • Coaches team on agile best practices
  • Coordinates with Project Manager and Product Manager to resolve cross-team impediments

UX/UI Designer

  • Owns design deliverables, wireframes, and usability testing
  • Collaborates with Product Manager on requirements and acceptance criteria
  • Works with Developers to ensure design fidelity

QA Lead

  • Defines test strategy and acceptance criteria
  • Coordinates manual and automated testing
  • Works with Developers and PMs to ensure quality gates are met

Release Manager

  • Plans and coordinates production releases
  • Communicates release schedules and status
  • Works with Dev, QA, and PM to ensure release readiness

Business Analyst

  • Gathers and refines requirements from stakeholders
  • Maps business needs to technical solutions
  • Supports PM and Developers with clarifications during development

Each new persona should include a summary of responsibilities and a brief description of how they interact with existing roles.

  • Content aligns with existing process docs
  • Update improves clarity or closes a documented gap
  • Proposed content has been reviewed with stakeholders (if needed)
